If the answer is that we can't ask customers to prepay then the next question is why? If the answer's look through result is the product / technology is not compelling enough for customers to prepay then we've overestimated how much of a moat we have.
Been having this discussion with some fellow holders based in Sydney live. The crux is that if we have the world's best / fastest / etc product then customers that have done a PoC should be able to prepay.
